How can I compress models/skins? Some are just too big.

You could try to save the skin as a lower quality version. You can remove unneeded animations from the model. Basically there isn't much you can do.

try using BLP Lab, it's very good at optimizing textures without reducing much of the texture's quality

You can squish the models. This does not affect the file size of the model itself but makes use of wc3's compression methods when packing maps/mpqs.
