Limits on skinning, can't touch model?

I have a question, when you make a skin, can you only edit the texture? I've seen cases where people actually take sumthing off from the model and i was wondering how to do that. Example: I want to take the big long ears off the human priest, or make his ears small enough to look like a normal human, how would i do this?
 
does any one know forsure what it is with the alpha thing? I've heard about it but can some one plz explain it all? =\
 
You could do that.. But does anyone here not think it would be easier to download wc3modeleditor and just completely remove the ears or whatever it is your attempting to remove.
